3:35In this brief excerpt from episode 38, Jonathan discovers the importance of surfacing prevailing assumptions as they can hold others back from seeing the leader’s vision of what could be. And if they can’t see that it is meaningful to them, they will not act to help realize it.
Assumptions, both others and their own, can be very costly to leaders. Being unaware of them can, in fact, put your meaningful change in jeopardy. And yet it is so easy to make assumptions, particularly when a change is so evident to you that you can see the benefit of it to them readily. How can they not? You then go ahead and speak of it as though this were already a given, and build your case for change from there. In reality, their assumptions can prevent them from even hearing you. When something doesn’t make sense to us, when it’s contrary to what we know and believe based on our own experience, we tune out. And the leader’s words fall on deaf ears. If as a leader you do become aware of the gap or chasm between your perspective and theirs, well then you have a chance to bridge it. You can ensure, and convey, that you have the right conversation in which you are fully present so that you actually hear them. And you can pose the powerful hypothetical question, “What if?” to help move them from where they may be affixed in the now to where they could start to see what could be. You can also harness the power of metaphor, as Jonathan does so effectively. There’s one other possibility that surfaced in the question Jonathan asked himself at the end of our conversation: Is it possible to create something new that is not built on any assumptions? Leaders have to be heard before they can expect anyone to respond to their change initiative. But there are a lot of impediments to people’s ability to hear what is actually being said. As this episode reveals, one of the biggest is our assumptions. They’re countless in number, and exist both individually and collectively. Just speaking of the new can be enough to trigger them. Thankfully, leaders have powerful tools in their communication to nullify them. When a leader’s vision comes up against beliefs, the beliefs win every time because we only act in accordance with our beliefs. In this episode, Jonathan searches for the beliefs held by those who could help ignite his vision. In the process, he surfaces three essential beliefs that underpin his vision. We also speak about the terrifying nature of truth, and the power of wonder to elevate and repair us. Did you notice in this conversation that for the very first time, Jonathan called his meaningful change a “political vision”. That’s quite a departure from we started out when he refused to see it as political. He may not continue to do so but it’s interesting that he who spent much of his career in the world of government now does see this as political. You may remember how we defined political in one of our previous conversations. This Amplify question serves to identify any beliefs that those who could help ignite his change may now hold. Instead though, Jonathan used it to surface the three beliefs that together underpin his vision. It’s a reminder that the three levels of Illumify – Illuminate, Amplify and Unify – are not always linear. Here we are half-way through the Amplify questions and Jonathan is still illuminating his vision, and gaining more and more clarity. And that’s all good. Because unless it’s very clear to him, he won’t be able to express his vision clearly or vividly enough to others. In identifying the three essential parts of it, Jonathan also now sees his vision as a sphere that you can step inside and feel. A lot surfaced in this conversation. How we walk through life looking through just one lens. And whatever we see through it, we believe is the truth. How do we share a home when we, through our different individual lenses, see different “truths”? Truth came up repeatedly. The pursuit of it. The air of truth in that shared home. And that no matter how provocative our statements, or how many others are saying them, when we utter something we know to be false, our voices just blend in with all others. There’s nothing distinct about us. So we won’t be true to who we really are. We spoke too about the place of wonder in our lives. And whether restoring it would elevate us. Your vision as a leader has to matter to others in order for them to be willing to help you realize it. In this episode, Jonathan looks at whether those in his inner circle even feel that there’s a need for change. It’s very easy to assume they do, and then be disappointed when they don’t act. As he discovers, even when others lament what is, you may be the only one who can see what could be. And be willing to act to make it so. This conversation surfaced the fundamental difference between leaders and others. We can complain and complain about the way something is – for hours, days, even years. And when we do it with other people, it can even create a sense of connection, community, and kinship between us. It can be comforting to know that others feel the same way about it as we do. But as Jonathan says in this episode, those are just laments. They emerge from observing what is now that isn’t right somehow. But there’s a big difference between just observing it and diagnosing it to reveal the solution. That’s fairly rare. Even rarer still is feeling that it really needs to change. For many, maybe even most, it just is what it is. They accept it. Not leaders though. For them it’s like being in the deep darkness of a mine as the only one with a light on their helmet that enables them to see. Jonathan, however, doesn’t feel enlightened by his vision. As he puts it, there’s no light shining outside of him. Because it comes from within. He knows now that even those closest to him may not feel the same way about his vision of change. But that’s ok. Action is essential to leadership. Otherwise nothing will change. In this episode, Jonathan reflects on what emerged for him in answering the previous question, “What difference would it make to them?” He confronts the shame over his own inaction so far; questions whether it’s even possible to have a vision that serves both others and himself; discerns the difference between private and public; and discovers how conversation and action are inextricably linked for leaders. When something is deeply meaningful to you, how long can you go without it? Add to that when what is now is completely intolerable to you. And that you can see how much better it could be. That’s the very position Jonathan finds himself in upon reflecting further on the previous Illumify Game Changer question, What difference would it make to them? As he reveals in this conversation, he’s felt shame in the face of his inaction so far. He is now determined to realize his vision. But he grappled with whether that would be self-serving rather than of true Service to others. He ultimately saw that his vision realized means others can express and be their true selves. It was fascinating to discern between private and public, and to affirm that we need both in order to be aligned in spirit and attached to something bigger than ourselves. How do you even begin to speak about what difference your vision will make when anyone listening could be either distracted or numb? In this episode, Jonathan saw that first you have to get their attention. And maybe even crack them wide open enough from that numbness. He sees that there has to be a beginning of the recovery of trust. And that his vision would be a renewal of a sense of belonging and shared purpose. He declared once again that we become our true selves when we become part of something bigger. And he spoke about the value of the public square and how we need courage to re-enter it. There was some relief in his voice when we discussed what it means to “ignite”, and how the vision would spread and generate a new spirit. But I cautioned him that he will still be responsible for guiding others on how to enact his vision. He landed on knowing that his vision will restore a sense of belonging, purpose and meaning to people’s lives. It will, in my words, “enleaven” them. We’ll feel the world around us again.
