I have become more and more fascinated with this idea of being a bridge as a leader. The bridge can first be taken personally when you are asked to evolve or step up in your career. The bridge can be in moments when you are able to take the energy away from whey we can't and get it refocused on how we could. Many times the bridge can be where you act as a connector between two mindsets to bring compassion to either side that may be judging the other and not helping. In your career, you will face many of these bridge moments. Some will feel like you are actually crossing a milestone or a physical bridge into a new identity. Most others, will involve you bridge-building in the moment with your teams, in meetings or in one-on-one conversations. Here's the blog that inspired today's podcast below: Title: The Bridge There is a nudge in everyone's career where you can do what I call: - Take the bridge - Avoid the bridge or - Choose to become the bridge Avoiding the bridge means you stay where you are. You skip the personal evolution opportunities in your career often times fueling drama and sticking with those that find "joy" by being disengaged at work. It becomes the all-too-common 'us vs. them' situation. 'Us' ends up being people that think like you and 'them' being the decision-makers that just don't consult you in the organization you work for. You bond with this group on one side of the bridge. Across the bridge is a group that has chosen a different approach. They are all-in committed to the company they work for. This group is trying to make a difference each day with the resources they have even in spite of challenging circumstances. This side of the bridge is where visionaries get together and talk about what we are trying to create for those they serve through their organization and how they can get there. Each side of the bridge actually feels like indigestion to the other side. The same discussions, energy and work environment aren't preferred by these two groups. So the question becomes - which side leads to more happiness and results in the long term? This is a personal choice for all of us. My invitation is to choose wisely. Then, there is a select group that has the power to act as a bridge themselves. This is the magic of a true Reality-Based leader. They can seemingly live with a foot on both sides at the same time if needed, without judgment of either side. This person is a mindset-shifter and energy manager. One that can act as a bridge doesn't people-please to fit in on either side. They understand that, as a bridge, they exist to gently ensure our visionary, high-accountables in our organization don't get righteous and judgmental of the other side. Simultaneously, they offer those on the side of the bridge choosing disengagement and halted evolution plenty of calls to greatness and invitations to consider a mindset 'how we could' given the circumstances we may be facing. Many are unaware that 'the bridge' exists as a role to play and a valuable one at that. It's easier to pick a side and represent it and disconnect from the other. "I'm the highly accountable one, they're not" or "Look at those over-achievers over there." Many stuck in disengagement and resistance will not take the bridge to the other side. Whether it is fear of losing an identity or the camaraderie they've built with similar mindsets on that side. The lesson for all of us is you can only work with the willing. So notice which side of the bridge you are consistently on at the moment. Is disengagement in your current work situation calling you to consider testing the other side - even for a small period of time? And for those of you who've been on this journey with me for a while that are now all-in and highly-accountable, practicing drama diffusing and energy management each day - it is time to step into the role of the bridge. Wholeheartedly. Ever find yourself with so much on your mind that you want to accomplish that you are almost frozen? I find myself often getting ahead of myself thinking about what amazing things are coming or can come in the future and missing the reality that each moment I spend 'ahead of myself' I am taking no action in the moment. In this episode, I share this realization and how it has opened me up to not violently coming back to focus when this pattern occurs, but to instead gently notice that I am off-track, acknowledge it and then return back to, "what is the very next thing I could do to help?" They move in opposite directions. When you get ahead of yourself, you lose sight of what is right in front of you - the relationships, the opportunities, the movement that needs to happen to have a chance at arriving where you are looking ahead to. When you get ahead of yourself, you turn away from the next step on your journey even though it is right there in the corner of your eye. Smiling at you. Knowing you are avoiding it. Liking that you are avoiding it. Just glance at where you think you want to be from time to time - but don't get attached to it. That life isn't moving - it's there if it is supposed to be there. Just take a deep breath, turn your head and make eye contact with that very next step that is smirking at you - seeing if you'll miss it yet again by getting too far ahead of yourself. Go up to it and take a baby step, a small stride or a huge leap of action with it. Below is the full blog in it's entirety in case you want to share it: Title: Willing, Able and Steady Three massive pieces to a successful and happy career. Are you willing? You cannot work with the unwilling AND you cannot make great impact in the world with half-hearted willingness. Most people put spend enormous amounts of energy either focused on the most unwilling or showing up each day with low willingness to do what it takes at work. They spend hours trying to bargain, beg, and plead for their unwilling folks to finally get on board. Or, they show up to work every day collecting a paycheck, but their mind is somewhere else. Gallup tells us that nearly 70% of the American workforce quits their jobs every single day. The problem is they keep coming to work and collecting a paycheck. This is active or passive disengagement from the work they do and essentially, underlying unwillingness to buy-in each day. So notice this idea of willingness - yours and others - and spend as little energy as possible working with unwillingness. Are you able? If you find your workplace experience shifting to the point where you feel you are "unable" to do your job at a high level - stop ignoring that feeling. Notice it. That is a gift. It is shining light on your next growth opportunities. If emerging tech or new software, for example, is swallowing up the way your job was done in the past, don't continue to resist and hunker down until the transition passes. Remember you have the ability to continuously evolve. Look at the last thing you learned - a new recipe, a new skill within your favorite hobby, or how to assemble something you bought online through a YouTube tutorial. You have an endless ability to learn and absorb, but many don't generalize that skillset of learning to adapt to less-than-preferred newness (aka change) at work. Realize you are able , but you haven't applied it to this new situation yet. Step into the learning in front of you, take the training or learn the new skill with this shifted perspective. Too many continue to skip the necessary growth needed in any profession yet continue trying to do their job without modernizing their skillsets and live in fear and defense each day to not be "found out" that they are 'unable' to deliver what's needed in their new reality. No happiness flourishes there. Are you steady? Have you ever had that team member that quickly responds with, "I'll add that to my list." and you come to find out, a few weeks later, that the 'list' they referenced often disappears and no action is taken? One day this person is a rockstar, gets it done at all cost, and succeeds in spite of the facts, and the next day, you can barely recognize their work. Maybe we've all had moments in our careers personally when this was the case. This is all about steadiness and being steady is highly underrated. Can you consistently show up to work in 'high-self' and bring energy to move us forward? Or is your energy or effort highly dependent on external circumstances in your life? Two people can be in very similar challenging circumstances and, based on their mindset, one stays steady while the other can no longer be relied on to continue executing their role. Steadiness is tied to our accountability levels given the circumstances, but isn't dependant on our circumstances. Pause and reflect. In this moment of your career: - Are you consistently willing (whole-heartedly bought-in each day)? - Are you able (updating my skillset as needed)? and, most importantly... - Are you steady (in my accountability level regardless of my circumstances)? If not, you know what to do. You always have. Many people find energy in checking the boxes each day and getting a ton of tasks done on their list. I admit myself that this feels great. However, many don't take a step back to see if all of those boxes they are checking are truly adding value and moving along the higher-value work that would move things forward at a grander scale. This episode is exploring that idea of checking the boxes and how to ensure those tasks are all leveling up to make sure that progress is going in the right direction to our grander goals. Below is the full blog in it's entirety in case you want to share it: Title: Why checking the boxes doesn't add value It can be amazing to be surrounded by people that take a list and check off the boxes. The email you ask them to send, the tasks you ask them to complete, the forms you ask them to fill out or the responses to customers that you need done. The problem becomes when creating a list of boxes for them to check each day becomes another part of your list. It's always reactive, not proactive. Simply checking boxes starts to add very little value. In fact, it may be time to question if it ever does in the modern workplace? Plenty of team members can send the “check-in” email to the potential sales lead, but if the lead doesn’t get back to them? Oh well, I checked the box and reached out just like you asked me to. But the goal wasn’t to check the box, it was to make the sale. Or at the very least, ACTUALLY connect with the customer to get a ‘yes’ or ‘no’. If you’ve whittled your job down to whether or not you checked the boxes today, I can almost assure you that you’re not adding all that much value. That’s fine for now I suppose, but long-term? We’ll see. “Check the box” if you read this, but if you’re hoping to add value? You may want to do some reflection and absorb it. 2020 has been (and is continuing to be) a year that none of us could say we were prepared for as a leader. There is just no other way of saying it. We've heard endless YouTube videos about building your personal brand so you can LEAVE your job and start your own business, but what about building a personal brand WITHIN our job because we love what we do. Your level of accountability is most correlated to your results and happiness in life. Many that interact with learn this information and take-off with this idea and really start to live out the four factors of accountability in their lives and start to feel different results pretty quickly. However, many run into a similar experience I did where they start to over-reach when it comes to accountability and start taking extreme ownership for their results and noticing some struggles. In these moments you can start to believe that you can control the outcome of all events that you are involved in and your energy from this mindset can really affect those around you and cause you to wear out. In this journey of focusing on accountability and the four factors and mental process that cultivate it, I've discovered an important counter-balance that helps to optimize and round-out living a more fulfilled life. This mix between high-levels of accountability with a consistent practice of self-reflection or inquiry on the stressful thoughts that cause us to overdo accountability is the sweet spot. Contentment and endless energy comes from this sweetspot and in this episode I walk through my thoughts on this balance I focus on daily. This ebb and flow of diving all-in to living out the factors of accountability with an eye for additional self-reflection through inquiry on untrue and stressful thoughts is something big if you are in to your own growth and learning. It was a heck of a ride jumping from around 40 speaking engagements in 2018 to 85 sessions in 2019. I'm beyond grateful and, as I reflect back, I have learned so much. I have summarized all of these lessons and packaged them up for you in this podcast episode. A conventional leadership wisdom out there is that you CANNOT play favorites at work. However, did you know that the same leadership will not please a high-accountable mindset and low-accountable at the same time? This creates an interesting consideration we go into on this podcast. Many organizations haven't come around to the fact that they have some employees that default to a lower state-of-accountability each day. This is more of a victim-mindset where they believe that most of their mistakes or issues are not their fault and they cannot have much of an impact. However, in the same organization and same circumstances, there is another group of high-accountables that are successful and happy in the same situation. Both of these groups also have completely different lists of behaviors, conversations and standards of excellence they like to work in. High-accountables get nervous when change is NOT happening and low-accountables get anxious when change IS happening. High-accountables are aware the the world is always shifting and customer demands are always changing so, of course, they see that the business should be too. Low-accountables seem to want to keep things the same even though it may hurt the experience for our customers, patients or those we serve in the marketplace. I go through many examples and ideas of this "playing favorites" in this podcast. I also discuss why you actually HAVE to differentiate (for the right reasons) to be an effective leader and I give you some of our best tools to do so. One common confusion with leadership and our philosophy is that people miss that high performance does not necessarily correlate with your highest accountable employees. This podcast clarifies and explains why this is so important to understand. For years organizations have focused diligently on measuring performance and when many hear our work they say, "Of course! We just need to keep spending all of our leadership capacity on our highest performers and get rid of low performers." While some of this is true in theory, one of the challenges is that performance can be such a skewed metric. The key indicator that actually drives great performance, low drama and high engagement is the level of personal accountability one has. Helping to cultivate teams that live and operate in a high state-of-accountability in their mindsets is the true indicator of future results and engagement. These are people that commit to projects without conditions, are highly resilient, honest in their ownership of results good or bad and continuous learners. This is a subtle correction that many miss in our philosophy that is a big breakthrough once leaders understand that high performance isn't always correlated to high accountability. I think this will have some interesting and practical takeaways for you as well as a mindset shift moving forward. "Well...that's the way we've always done it" is one of the most frustrating statements for leaders and organizations to hear for the reason to not change the way we are doing something. This statement reveals a bigger issue than most might realize once you start to understand the power of learned helplessness. This episode dives deep into victim-mindsets and how to overcome an individual or team that is locked into learned helplessness. Learned helplessness is the belief that our actions no longer have impact on our outcomes. It's when we start to believe what we do doesn't matter anyway. This mindset is the complete opposite of personal accountability and not much happiness can come about when we are living in learned helplessness. In this episode, I share a personal example of when I realized I was in learned helplessness and some great tips to recognize and quickly step out of this mindset that can hold us back. Having the courage to explore the first layer of drama at work is big, but many miss the opportunity to start peeling back the layers of drama that truly get in the way from our teams being highly successful and happy. This episode dives into this idea of the deeper layers of drama that exist and a few tools to identify them and move beyond them. Does your drama you bring to the table impact others more the higher up you get in your career? This was a great questions asked by a recent executive leader at one of my sessions that got me thinking. This podcast breaks down my thoughts on whether the impact of our personal drama as a higher-level leader in an organization is grander than our initial research has discovered. In our research at Reality-Based Leadership, we found that your overall value that you bring to your work decreases greatly if you are high in emotional expensiveness or lacking fluency in what causes drama in an organization. In fact, the amount of drama has a 3x negative effect in comparison to your performance and your future potential when you look at the total value you are bringing to a team, organization, interaction or customer experience. This -3x factor is quite an eye-opener for many who hear our work for the first time. "How can I make someone do something I need them to do at work?" is one of the most common questions I hear as I speak to groups across the country. So many people are asking for transparency at work, but are then upset when it happens. Transparent feedback from their leaders seems to ignite the ego. Transparent numbers about how they are doing in their performance can trigger excuses. The transparency of the new internet world has been causing a ton of disruption as well because the tracking and analytics can show the true results of our work. What we thought would do well in the market (for example a video project we created) only gets a few views once we see the metrics. This episode talks through my thoughts on transparency as we continue to move to a world that is fueled by more data, more technology and more focus on expertise instead of opinions and how this interacts with drama in the workplace. This shift has been super fascinating to see in the organizations I am speaking and consulting in. Today's episode features an idea that has been keeping me up at night. Could there ever be some universal good mental processes that everyone agrees on that lead to more happiness and results in our lives? If so, could they become non-negotiable as professional ways to behave in meetings and discussions. I'm fascinated with this idea and share some of those good mental processes as examples in this episode. Drama is an enormous interference in our life and at Reality-Based Leadership we have found that the average person is spending 2.5 hours per day in drama. This is arguing with reality, blaming, moaning and whining, resisting change, not aligning with their organization - saying things like "this is sick and wrong and shouldn't be happening and I wouldn't have made that decision..." It is chaos instead of clarity. Drama is simply mental/emotional waste in our minds that lead to us taking poor actions and getting bad results. In business, if we have waste, we eliminate it by putting in a good process. How could we get rid of emotional waste? Using good mental processes. In this episode I consider a world where we had everyone align to good mental processes that the research shows leads to more happiness, better choices and better results. If we all are looking for relief and peace and incredible results. Surely, it would make sense to have a chance to universally align to proven good mental processes. Many of us follow leadership wisdom that is passed down to us or that we have read and heard in management seminars of the past. Are they currently helping or hurting? Our research is showing that many are fueling drama instead of reducing it. This podcast discusses the top 7 deadly sins of the current leadership approach and what we can do to course-correct for a more peaceful workplace. One of the most interesting parts of the work I do is that I get to hear many messages out there presented at conferences on how to lead teams. I also get to hear many strategies that leaders are trying and living by that they feel will get the best results. There are two ways to go through each day - joy our misery, our choice. I was reminded of this powerful lesson after a recent morning I had when I thought my car was stolen after getting home late from a speaking engagement. I thought this lesson I share in this episode can show the impact of living the philosophy on the daily and how the same events can have drastically different results if we understand our ego and poor thinking. What if I told you that the job you hate today can become the job you love tomorrow? Many people are searching for ways to increase their confidence as a leader, but find themselves holding back. In a recent session of mine, an attendee loved the content but didn't know how to confidently give the techniques a try and wanted some advice. This episode breaks down my thinking on how to truly increase your confidence with some simple techniques and mindset shifts. So many people believe most of your confidence comes from being competent and building skills. Once those skills are built up enough, then you can finally say that you are confident right? But time and time again, I know exactly what to do and how to execute something and then my confidence still waivers. In this episode, I give you some practical strategies to start increasing your confidence as a leader. I argue that much of your confidence comes from understanding the mechanics of your mind and how your stories really decrease your confidence if you don't question them. Clarity is a secret weapon in leadership. So many of us are unaware of the impact of our level of clarity (or lack there of) we bring to the table and how it influences team dynamics. The famous Steve Jobs quote is "We don't hire the best talent to tell them what to do, we hire the top talent so they can tell us what to do." In this episode, I add my commentary to this quote to ensure top talent stays drama-free in what they suggest for you to do for ideas. By understanding a few of these filters as a leader you can ensure that you get the best out of your most talented people far into the future without limiting them. Too often we have incredible people on our teams and we constantly ask them what are their ideas and how could we change the world and maximize their talent. What tends to happen is they reveal AMAZING ideas and creativity for how to move forward. However, as leaders and the organization looks into executing those ideas they realize that there are constraints in our daily realities that quickly shut down these big ideas. This constant cycle of asking for brainstorming and creativity from top talent followed by leaders saying, "well we don't have enough dollars or time or bandwidth to pull that off" starts to frustrate everyone, especially top talent. The magic here comes when leaders realize that adding in an extra step to help ground their teams "in reality" is where true innovation and creativity starts. The quicker a leader can jump into a visual tool or technique to clearly draw out reality and the constraints the group is asked to deliver under, the quicker that top talent can put their energy to where it will ACTUALLY make a difference. This is what this episode is all about. When working with a client earlier this year I was told about a somewhat toxic situation that happened between a manager and a large number of employees that were accusing her of being basically the most negative person ever. By the end of the situation, the manager who'd been considered negative had left the organization and it seemed as if a large number of employees had really teamed together and built some rapport over the fact that they "survived" the negativity of this person. This story inspired me to discuss, on this episode, some very important concepts about human behavior we often see in companies we work with when the ego is out to play and causing a lot of chaos in our teams. While this may seem like a more specific case, this idea of how much drama can be caused when the ego is out to play and unchecked is a great lesson for us all to learn from and be aware of in our day-to-day interactions. I had to jump in on this viral clip that went out from a college football player that was upset about a "lack of buy-in" that was hurting their team. So many athletes and coaches talk about the importance of buy-in of all involved in order for a team to be successful. The problem, however, is that buy-in has remained an illusion and unteachable for so many. Most struggle to fully buy-in, leaders get frustrated because others buy-in and it remains an ambiguous and confusing concept. The video (you can watch the video version here ) I created and now, this podcast episode, clears all of that up by bringing in the research on what buy-in truly is, why it is so crucial to success of teams and leaving you with 2 important tools to ensure that buy-in happens with your teams. We dove deep on venting and whether it is helpful or not in the workplace. As we discussed, an attendee in one of my sessions wanted to know our best ways to stop the venting, but to do it nicely where it doesn't hurt the person's feelings AND doesn't look like you are taking the side of the other person, group or department involved. Here are my 3 best suggestions for that situation! This is always a sensitive subject in most workplaces because many have been allowed to vent or they may be chronic venters at their organization. In fact, some egos get a little defensive when we share the research that venting is just the ego's way of avoiding self-reflection and sharing it's version of the story. That act of avoiding self-reflection is what most people don't realize is all that is keeping the ego alive in that moment. One great coaching question or moment in "What could I do to help?" or "What do I actually know for sure?" just might put the ego that is complaining and venting to sleep and get us accountable. Why venting feels good in the moment, I promise you accountability, toggle-switching to your high-self and having impact in the situation feels WAAAY better. So for those that want to carve away the amount of time and energy you spend each week venting or listening to those who are venting. This is the episode for you! Ever find yourself confused of decisions by leadership? Many share with me that the organization seems to have no idea what is really going on and are even making poor decisions. One of the most common questions we get in sessions boils down to "How can I change another?" So many of us are frustrated with a colleague who consistently doesn't do what they say they are going to do . They may even consistently let us down. In this episode, I answer a question from a session of mine when someone brings up that they are having a constant issue with someone they work with. With that question in mind, I dove deep into the philosophy to give you our best tips for navigating this all-too-common challenge for so many people. This is one of the most common questions I hear during my speaking engagements during Q&A and it boils down to basically a question around "How can I change another?" This is such a setup question because you cannot actually change another. You can try some of the techniques I mentioned here to bypass their ego and you can try to stop the co-creation cycle yourself and limit your judgement, but you cannot change another. By using some of the tools I mention in this podcast you do what you can actually do in this situation that would be productive - you can stay at a non-judgement, high-level of accountability yourself AND you can stop enabling some of the behavior of the other person. This ability to stop enabling actually may help reality and natural consequences do it's own work to eventually lead to a better result. Who would you be without your story? This was the central question in a recent 9-day retreat I experienced and what a journey it took me on! In this episode, I share how I dove deeper into the power of our unquestioned stories and how they create suffering in our lives and eventually solidify into identities that can keep us from being our authentic selves that can experience so many amazing things in the world. This self-reflection was me trying to articulate how much I thought I understood this universal principle of our suffering being optional, only to discover I have so much more to work left to do in understanding my own ego and its games. Over the last month or so since the retreat I have been journaling and looking deeper at these unquestioned stories and how they have unknowingly settled into identities. By returning to that anchor of "Who would I be without the story I'm believing?" I have discovered so many ways in which I can experience the world from a different perspective with a new open mind. This has been so rewarding! I've learned that as you continue to slowly dissolve some of these identities you become a more authentic you and move through the world with much less fear. It truly is another way to carve away drama to reveal our natural state of success and happiness. I am fascinated by how many people report that they leave work completely drained each day with no energy left for families, friend or hobbies. What we've found in our research on drama is that it is not our daily jobs and tasks that exhaust us, it is all of the drama caused by poor mental processes and drama that we bring in to our jobs. This episode elaborates on what I mean by leaving work "even" and breaks down some counter-arguments I've encountered while out speaking on the topic with organizations. Here it is you guys! The entire Reality-Based Leadership philosophy in one episode. Reality-Based Leadership is a revolutionary leadership philosophy calling for an entirely new role for the leader. I've noticed that my entire life people have given me varied advice and quotes about fear and how to overcome it. In saying that, I was often frustrated at the lack of practical tips to overcome these feelings of fear in the moment. This idea of fear was something I just couldn't shut off by snapping my fingers until I discovered the Reality-Based philosophy. In this episode, I give you some practical and simple strategies (that will ACTUALLY work) to start carving away that those feelings of fear to help you reduce it or redirect it into productive energy! I have often been so frustrated by some of the advice that I've read/learned/heard about overcoming fear in my life. Many say things like "success is on the other side of fear" and "once you conquer your fears, you take control of your life" and "all that you are looking for is on the other side of fear." While I tried to take those quotes to heart, I found myself consistently without a practical tool or technique in some of the most fearful moments of my life and career. I felt stuck to the extent that I just kind of had to deal with the feeling of fear that was causing me anxiety. If you've ever been in that place where you completely understand that fear is something you have to navigate, but you feel without a skillset or practical tool to redirect or calm that energy then you are not alone. In this episode, I share some of our research and beliefs about fear and ways in which you can start seeing this type of energy differently. Through repeated use of our proven techniques I have found that I am able to quickly recognize when fear is playing it's game on me and by jumping into one of our better mental processes. A recent speaking engagement in Alaska led to a heck of an adventure and a pretty interesting test of living out the philosophy as my plans played out. I hope you all get a laugh out of me trying to practice what I preach so to speak with our drama-free philosophy! When you listen through this adventure, you probably won't be able to believe that I only had really 2 full days in Alaska and all of this happened. I hope you all can relate to the fact that even though I speak and teach how to be drama-free for a living - I am, myself, working my own program of trying to overcome my human condition that defaults to drama. As you'll hear, I fell back into believing my own thinking which led to a bunch of self-imposed suffering at multiple points of this trip and I was reminded of how amazing people can be and reminded of how our model and mental process of personal accountability can truly lead to the most happiness and success in our lives.
