In Episode 127, I speak again with Thought Leader and Visionary Dan Silberberg around the evolving role of leadership in a world of disruption. There’s a shift from focusing solely on productivity to valuing intelligence as the key competitive advantage. Multiple areas of disruption can be described with the VUCA framework. A leader’s full time job is global volatility. Another full time job is global uncertainty and unpredictability. Another full time job is unraveling complexity. And then the last one, just in case you didn't have enough to deal with, is ambiguity. The traditional hierarchical model is insufficient for dealing with such complexities. Dan advocates for an ecosystem approach where leaders become facilitators rather than top-down decision-makers. To be a great leader requires critical thinking, emotional intelligence, and lifelong learning. We need authentic organizational values, hiring based on cultural fit, personal authenticity in interviews. Leaders need to adapt to the rapidly changing landscape by fostering innovation, embracing ndiversity, and building trust within their organizations. TIMESTAMPS [2:02] Why do leaders see employees as liabilities instead of assets? [3:47] Is that a failure of the imagination? [5:50 ] Replacing my employees with contractors and with leased employees [6:24] What's the problem with managers coming from engineering or finance backgrounds? [11:19 ] But what they don't track is, are we hiring good people? [12:20] What money you're going to give me to make me want to move? And they're not necessarily more successful than an active candidate. In fact, they're less successful. That's an interesting paradox. [13:15 ] We know that active candidates are people who want to advance. [13:37 ] For any line manager, middle manager, c-suite manager, your advice would be always advertise for a role? [14:20] A study compared people who were promoted from within to a job, to those who were hired from the outside into the identical job. People hired from outside took 3 years to get up to speed compared to people promoted from within. And it took people promoted from within 7 years to catch up to the pay of people who were hired from outside. So you pay a salary premium and you suffer a performance hit when you fill those jobs from outside. [16:31] The other paradox you describe how at the start of the recent pandemic when 70% of office workers were sent home to work, because the feeling was, “We're all in this together”, employees were trusted to get the job done. And they did because they were trusted. Then came a shift to monitoring software on the assumption that left to their own devices, people would goof off. So, what's the situation now? This episode I speak with Brian Bowman, learning strategist, capability expert and digital learning guru in Australia Pacific on how a leader can have a career conversation with their direct reports. When my company, Brainpower Training, won a tender to deliver customized Report Writing for Audit workshops in multiple cities for one of Australia's largest banks, Brian Bowman held a People and Culture role at that bank. We worked together closely to roll out those Report Writing programs. TALKING POINTS [6:40] So the career conversation for the leader is actually themselves having to step out of the day-to-day and ask, “Where do you want to go?” [7:30] Good questions to ask . . . “What brings you joy?” Because it gets people to think about, “When I'm in flow, when I'm really enjoying work, this is what I'm doing.” ”What are you drawn to?” is another really great question. People will naturally gravitate across their work day to things they really love and enjoy doing. You can ask people, “ What do you want to do at work?” [11:00] The joy question can be offset with, “What do you hate doing?” It's such a brilliant way of exploring that career conversation. [13:00] Careers aren't linear, they might do a bit over here or something there. [14:00] People have different stages of their career. There might be a 3-year cycle. Charles Handy talks about the Sigmoid Curve, the S-curve. [15:46] Don’t wait for someone’s motivation to wane; change before you have to, always give a sense of progression to people in their career. To re-motivate people, start a second curve, [16:44] It’s an interesting conundrum for leaders, how do I help people grow and drive their career? I want to retain and deliver great work across an organization but training people up might make them leave. [18:19] In the future it’s helping people translate their impact in their career where they've been and what they would also bring to that next cycle of impact. [19:16] Younger people might ask for a promotion or more money, but maybe they haven't sailed in the storm yet. They say things like, “I do the same work as . . .” another. "Well, the other has 15 years’ experience and hoisted the sails in the storm and survived and sailed it. Yes, you are doing the same job. But I know if something went wrong, they’ll manage it appropriately." Fascinated by the power of positivity and ability of words and tone to transform, Avi Liran is a super optimist believing in igniting inner joy, in people's lives and experiences. Avi says, “In my workshop, we work a few hours on Appreciation. Each person writes on an envelope the date, they sign, they write their own name on the envelope, and then they put the envelope to the right, and they get another envelope with the name of another person. And then they write for the next person how much they appreciate them, as many things as possible. And when they receive it, I ask them 2 questions. One question is, “How do you feel?” And the second question, “What surprised you?” Nina, you would be amazed how many people are totally surprised that other people appreciate them. Self-leadership is the practice of intentionally influencing your thinking and feeling towards your objectives. To influence your thinking and feeling you have to become aware of the thoughts and feelings you're having and drive those thoughts and feelings towards your objectives with intentionality. And that makes you the driver of your life rather than the passenger. They get defensive or they get aggressive, they deflect?” Then we have to have a crucial conversation which is feedback on their ability to take feedback. And a crucial conversation is, “Hey, we had a conversation about this. There was an agreement for a change of behavior. That behavior hasn't happened. How do we deal with conflict? How do we build trust? How do we get rid of dysfunctional behaviors in a team? How do we build a sense of unity and community when the company works in silos? Here's the link to the video version on YouTube: https://youtu.be/uRfmpAd8cW8 Ask yourselves, "Is it them, or is it how we're feeding them the information? Do they feel like they're not trusted? Are our expectations not clear?" You can say to them, "These are the expectations that we had of you when you came into this position. This is what we're observing. Can you explain to me why you agreed to these behaviors but now are not demonstrating them in this environment?" TALKING POINTS [5:31] You can't trust people you don't know and if you don't know them and know the way they work, the way they think, then you can't work well together. Teaching people how to build trust is an initial thing. [7:05] It's not the person, it's just something they've got into the habit of doing and maybe they need to get out of that habit. [9.30] We all have bad habits, but there's one right now that's driving us crazy and we need to talk about it. [15:42] You can have a third person in the conversation, an observer who doesn't participate. And when we're going to talk about something that's really tough, hen it might be good to have somebody there witnessing it. [18:19] I'm trying to build better people, I'm trying to build better teams and I'm trying to teach leaders how to build those teams by having the conversations that need to be had without people feeling like they're being demeaned or disrespected. [19:00] It's really good to turn up at a meeting where there's a chance of conflict with your notepad and things that you need to say. And when they say, “These are some of my reasons”, then you write them down. Say, “So let me just capture that.” [20:00] What sort of biases should someone self-reflect to check if they’re operating under a false bias? [22:44] Finding team players versus kingdom builders. [23:00} Find colleagues who can coach each other. The wisdom we need is usually already in the organization. We just don't know each other well enough to be able to trust each other with our problems. Neuropsychology demonstrates that the human brain cannot ignore a question. Questions activate the relevant parts of the brain to provide relevant answers. The trick is to know what questions to ask! Here's the link to the video version on YouTube: https://youtu.be/qu8xkdnoyXc Author of The Integrative Brain, my guest is Sonia Jeantet who developed the Integrative Leader model, leveraging the full potential of one's thinking abilities through wholebrain thinking. [9:00] An integrative leader is going to take a look at the business. It's almost like, if you were doing a body scan and you were trying to see like, well, what parts of is, is my head healthy, is my heart healthy, is my stomach healthy? Start wherever you want to start. Ideally, you start in the left brain because that's where it requires more of the analytical part. And so you basically say like, so what business are we in? What is it that we really do here? What is it that we really are known for? Is that still relevant today? And then the next one would be to go to the right brain and try something else is going to the why. And basically, it's the understand, why are we doing this? Why are we using this technology? Why are we in a specific market? Why? Why would . . .? Why do our . . . ? e.g. why do our clients use our products? Why do they use our services? So then at that point in time, you sort of the overall bigger picture of the business. Now, let's go into how . . . How would we implement it? return on uh implementation who should be involved with this, who, who are, who should be on the project, who are our clients, who do we need to interact with in order to make this happen? And then stepping outside of that into the bigger picture, taking all four quadrants into consideration is so based on all of that, Where are we? Are we at the beginning phase? Are we at the end of a particular era? Do we need to start thinking about doing something differently? And then the last one is so when do we do this? When do we launch, when do we make this happen?
